Welcome-Back Conversation After Illness: The Signal That Comes Before BEM

The welcome-back conversation after illness is a low-threshold WHP component in the area of healthy leadership – and an important early warning tool before BEM.

What distinguishes the welcome-back conversation from the return-to-work conversation?

The return-to-work conversation has a bad reputation in many companies because it is perceived as a control tool: Why were you away? The welcome-back conversation flips the script — it doesn't ask about reasons, but about well-being. It's good to have you back. How are you? Do you need anything? That's all it takes.

What's behind it?

Employees who know that absence has no negative consequences return sooner — and will call in sick earlier next time, before things escalate. Both can help prevent long-term absences. The mechanism is simple: those who experience care act differently towards themselves and the company.

How does this conversation relate to BEM?

If you recognize patterns — the same person is frequently and briefly absent, someone else is always absent during similar periods — you can offer the German legal duty of BEM (Betriebliches Eingliederungsmanagement) at an early stage. At the latest, if someone has been unable to work for more than six weeks within a year, the employer must offer it (§ 167 (2) SGB IX); participation remains voluntary for the person concerned. The welcome-back conversation is the early warning system before that: informal, confidential, without documentation. The difference between a recovery conversation, return-to-work conversation, and BEM is explained in the guide Recovery Conversation or BEM. How a BEM works step by step is shown in the guide BEM Process Explained.

How do you put the measure in place?

  1. 1
Notice the return: who was sick and is back today?
  2. 2
Give a brief, personal welcome on the first day — without an audience
  3. 3
Ask how they're doing, not the reason for the absence
  4. 4
Offer support if needed (workload, re-entry)
  5. 5
Handle confidentially — no minutes, no documentation
